The chair that keeps sinking: gas lifts, weight ratings and repairs

A chair that slowly sinks while you work is the most common fault in office seating, and it is very often treated as the end of the chair. It is usually a twenty-dollar part.

What the gas lift actually is

A sealed cylinder containing compressed nitrogen and a piston. Pulling the lever opens a valve and lets gas move between chambers; releasing it closes the valve and locks the piston. Your weight does the lowering, the gas does the raising.

Almost every office chair uses the same standard: a tapered cylinder that friction-fits into the base and the mechanism. That standardisation is why replacement is realistic — cylinders are sold generically, in classes rated by stroke length and load.

Why it fails

Seal wear. The commonest cause. The internal seal lets gas past, the cylinder loses its ability to hold, and the chair sinks under load. Gradual, and it gets worse.

Overloading. Sustained use above the rated capacity accelerates seal wear substantially. This is the practical consequence of ignoring the weight rating.

Shock loading. Dropping into a chair, or standing on it. A single hard impact can damage a cylinder that would otherwise have lasted years.

Side loading. Leaning heavily on one arm, or a chair used on an uneven floor, puts a bending force on a component designed for axial load.

Diagnosing it

Set the chair at its highest position with nobody on it. If it stays, the cylinder holds without load. Sit down; if it sinks slowly under weight, the cylinder is at fault.

If it drops immediately when you sit, or if it will not rise at all, the same conclusion applies. If instead the lever feels loose or does nothing, check the lever linkage first — sometimes a cable or a paddle has come adrift and the cylinder is fine.

Replacing it

This is within the reach of most people, with two caveats: the parts are a friction fit and can be very tight, and you should never attempt to open, cut or drill a gas cylinder. It is a pressure vessel.

  1. Turn the chair over and remove the castors and the base — the base is usually a push fit onto the cylinder.
  2. Separate the cylinder from the mechanism. A rubber mallet and penetrating oil, or a pipe wrench on the cylinder body with the chair inverted.
  3. Measure the old cylinder: overall length extended and retracted, and the taper diameter. Most are a standard cone but confirm.
  4. Fit the new cylinder into the mechanism, refit the base, replace the castors.
  5. Sit on it. The taper seats itself under load — that is how these are designed to lock.

A cylinder is inexpensive and it makes a five-year-old chair feel new, which is a far better outcome than a landfill.

The other wear items

Castors

The cheapest and most transformative replacement. Hard nylon castors are supplied with most chairs and are designed for carpet; on a hard floor they are noisy and they mark. Soft polyurethane castors are a direct swap in the standard 11 mm stem and are dramatically better on timber, laminate and tile.

Check the stem diameter and length before ordering — 11 mm by 22 mm is the common size but not the only one.

The mechanism

Creaking, play or a tilt that will not lock. Sometimes a loosened bolt; often the housing itself. Mechanism replacements exist but are model-specific, and this is where a chair genuinely can become uneconomic.

Armrest pads

PU armrest tops crack and flake long before the chair is worn out. Many are bolted from beneath and replaceable, and universal pads exist.

Making a chair last

  • Choose a weight rating comfortably above your weight, not marginally.
  • Do not stand on the chair. This is the most common cause of sudden base and cylinder failure.
  • Sit down under control rather than dropping.
  • Tighten the mechanism and base bolts once a year — they loosen with normal use.
  • Use the right castors for your floor, and clean hair and grit out of them.
  • Keep PU surfaces out of direct sun and away from radiators.

When it is finished

A cracked base, a failed mechanism on a discontinued model, or foam that has fully compressed. Those are replacements. A sinking cylinder, worn castors, a loose bolt or a peeling armrest pad are not — and between them they account for most of the chairs that get thrown away.

Common questions

Can I replace a gas cylinder myself?

Usually, yes. Cylinders are largely standardised and friction-fit into the base and mechanism. Remove the base, separate the cylinder, fit the new one and sit on it to seat the taper. Never cut or drill a cylinder — it is a pressure vessel.

Why does my chair creak?

Bolts, in most cases. Every bolt on the mechanism, base and back bracket loosens with normal use. Turn the chair over and tighten them all before concluding the mechanism is worn.

Are castors worth replacing?

It is the cheapest transformative change you can make. Chairs ship with hard nylon castors meant for carpet; soft polyurethane castors are a direct swap on the standard stem and are far better on timber, laminate and tile.
